Kaizen: A Factory Story is a puzzle and automation game. It tasks players with constructing assembly lines to manufacture various consumer products using a drag-and-drop interface. Players place mechanical components—such as arms, welders, cutters, and rotators—on a grid-based workspace, then program their behavior using a timeline-based command system. The goal is to assemble items like televisions, radios, or coffee makers according to a reference image.

Gameplay emphasizes modular thinking and spatial planning. Many puzzles require players to break down complex items into subassemblies and coordinate multiple machines without interference. Solutions are graded based on space used, number of components, and execution time, encouraging players to refine their designs. The interface allows time scrubbing and step-by-step debugging, supporting both trial-and-error and precise optimization. Later challenges introduce complications such as part shortages, limited space, and unconventional design requirements.

Between puzzles, players experience a light narrative told through visual novel-style segments. The story follows David Sugimoto, a Japanese American who arrives in Tokyo expecting a corporate job but instead finds himself working on a factory floor. Through interactions with coworkers, the narrative explores themes of ambition, adaptation, and the tension between idealism and practicality. Dialogue often centers on the realities of manufacturing, personal aspirations, and changing consumer trends in 1980s Japan.

The game includes optional features such as a Solitaire-style minigame with pachinko elements and tools for exporting animated GIFs of completed solutions.
